The brief

Hearthstone hit a $1.2M ceiling selling $14 candles on Shopify with paid social as the only growth lever. CAC had crept past the second-purchase margin. The brief: rewrite the brand story and the retention engine in one quarter.

What I built

A six-week strategy sprint — 22 customer interviews, a positioning rewrite around 'rituals, not products,' a tiered subscription tier, and a 90-day Klaviyo rebuild. Handed off to their in-house team with quarterly check-ins; revenue 3.4x'd in 14 months.

The brief

Northwoods runs three cafes in Portland and a wholesale book that pays the bills. They wanted a subscription DTC channel, but feared cannibalizing wholesale and didn't know how to price across roast cadence + bag size + grind preference.

What I built

Subscription model with seven SKUs collapsed into three pricing planes, a 'roast week' cadence the customers picked at sign-up, and a launch sequence that seeded their wholesale partners first. 1,400 active subscribers inside 90 days; wholesale revenue grew 6%.

The brief

Fielder shipped strong reviews from a niche audience (long-distance backpackers) but stalled at $800K ARR trying to reach 'casual hikers.' They needed to either commit to the niche or restructure the product line — without burning the goodwill they'd built.

What I built

A two-month research sprint: 30 customer interviews, four product-line concepts tested with cold prospects, and a final positioning that doubled down on the through-hiker community and split the catalog into 'Trail' (premium) and 'Field' (everyday). 19% reactivation in the first quarter post-launch.

I started Lattice in 2020 after seven years in-house at two DTC brands you've heard of and one you haven't. The pattern was the same in all three: founders shipping strategy work in the cracks between operating decisions, hiring agencies that gave them a deck and disappeared, and a small group of seasoned operators they kept calling for actual advice.

Lattice is built for that third group. Senior eyes on every project. Written deliverables, not slide decks. We work with ten to twelve brands a year — small on purpose — and we don't take on logos that aren't a real fit, even when the budget is right.

The team is four people now. I do a lot of the customer research and positioning work myself; my partners handle subscription modeling, retention design, and the org-design pieces. Nobody on this team has the word 'junior' in their title.

We don't run paid media, write Klaviyo flows, or design landing pages. We do the strategy work that makes those tactics worth doing — positioning, segmentation, retention design, pricing. We hand off implementation to your team or to an agency we trust. The line is bright on purpose.
No. We work on fixed-price sprints or monthly retainers. Performance-based pricing tilts strategy toward short-term wins, and the brands we work with are playing a longer game. If you need a contingency partner, we'll point you to one.
Most clients are between $500K and $20M in revenue with a founder still in every meeting. We've worked with two pre-launch brands and a handful at $50M+, but the sweet spot is the band where strategy decisions still move the needle quarter-to-quarter.
Sprints run 6–8 weeks; retainers go quarter-by-quarter with a 90-day minimum. We'll always recommend the smallest engagement that answers your question — most relationships start with a starter sprint and scale up if the work fits.
Senior, always. Sora runs the discovery call, writes the proposal, and is the point on the engagement. The team is four senior strategists with 10+ years each — we don't have anyone we'd hide behind a 'project coordinator' title.
We'll tell you on the discovery call and refer you to a peer firm we trust. Most weeks we send more business out than we take in. Saying yes to the wrong engagement is the most expensive mistake a strategy firm can make.
